The Challenge
We were preparing to launch a new smart security product that required tight coordination across an entire ecosystem. Every major department was a stakeholder, and success relied on seamless integration between physical hardware and digital experiences.
Operational dependencies included:
- Mobile app and website readiness
- Hardware devices (cameras & security systems)
- Platform streaming services and alarm response integration
- Warehouse logistics, packaging, and fulfillment
- Customer support training and security protocol compliance
Complicating this further, some beta participants were internal stakeholder team members, requiring careful communication alignment. This wasn’t just a feature launch; it was an ecosystem release.
My Role & Execution
As the Product Manager, I owned the end-to-end beta strategy and operational coordination to de-risk the public launch.
- Strategy & Framework: Designed the beta test methodology, defined data collection mechanisms, and authored all beta instructions and documentation.
- Cohort Segmentation: Recruited and segmented beta cohorts based on installation type (DIY vs. professional), security needs, and prior beta experience. This allowed us to run structured A/B testing and isolate friction points by user profile.
- Cross-Functional Alignment: Coordinated readiness across business units, established departmental checkpoints, and authored training materials for Go-To-Market (GTM) approval.
Process Improvements Introduced
📦 Packaging Reinvention
Recognizing that the digital experience begins with the physical unboxing, we redesigned packaging to reduce setup friction, improve hardware clarity, and directly align physical instructions with the in-app onboarding flow.
🏷 SKU & Warehouse Coordination
Improper SKU setup could delay fulfillment or create configuration errors. I partnered with warehouse teams to ensure correct SKU mapping, proper inventory tagging, and fulfillment readiness prior to beta scaling.
Results & Insights
By structuring data tracking per cohort, we were able to measure setup time, hardware pairing issues, app usability friction, and support escalation frequency.
